00:19ruin now he's heading to debarry florida to attempt to rescue vfw post 8093 you don't know
00:29a drill sergeant like i'm gonna be vfw post 8093 was established in 1971 and has been serving the
00:38veterans of foreign wars in the town of debarry florida ever since being here helps all combat
00:44veterans because it gives us a place to come relax be around brothers and sisters who know what we've
00:50been through and so it's home for a lot of us they can come in here and they can talk
00:55they can talk
00:56to our service officers we can get them situated it brings a camaraderie that we did not get when
01:02we came home it helps ease the pain i mean i can't keep you any better than that in 2024
01:10john scarrett took over the role of commander hoping to revive what had become an aging post
01:17this vfw was in a kind of downslope when i became commander there was nothing for me as
01:24a younger member and i wanted to see this post thrive a lot of members left because this place
01:30has been declining since the day i stepped my foot in this door the bar and this post is like
01:36it's still
01:36stuck in the 1960s our chairs are god-awful uncomfortable i mean half of them are wobbly the tables
01:42the bar itself we need our bottles showing people want to come around and look her because our
01:48liquor's down here in the floor and it needs to be where it's workable when we're busy but john
01:53immediately ran into issues battling against house committee chairman jay young there's a lot of lanes
02:00in the vfw they put people in charge of the commander then you have the house committee he thought as
02:05a
02:05commander he was going to be in charge of everything and that's not the case it goes to the house
02:10committee and then we see it through last calls in five minutes jay does overstep he asserts himself
02:18as the boss and it brings confusion he's the bar manager and the bartenders and so forth yeah
02:25the little bucket in that one i can see tension between jay and john they seem to not be on
02:31the
02:31same page like any two people yeah we butt heads and the leadership confusion between john and jay
02:38is threatening the post from continuing its primary mission post 893 represents an idea
02:44if you sign your life away for a cause you guaranteed when you come back a place to go
02:50with no clearly defined leadership a rundown bar and a lack of members the post is on the brink of
02:57closure we can't fix it because we don't have the funds right now we are hurting real bad and we're
03:01losing on an average of about 6 500 a month if things don't change this vfw will be closing in
03:09seven to eight months if this place closed i'd be crushed and i'd be heartbreaking because there's so
03:15many guys that aren't going to know what to do with themselves yeah we love these people they're
03:19family to us with only months until closing commander john has decided to pull back the doors bust open
03:27the books and make a call for help to bar rescue what's at stake everything everything uh rescue would
03:35mean saving our veterans
03:51so here we are guys welcome to debarry just outside of orlando for this rescue i've asked rebecca
03:59dowda and brad miller to help me they're both great professionals who know how to train an
04:04inexperienced staff and in a vfw typically we have an inexperienced staff
04:12this post was established in 1956 and it looks it doesn't it it's like you're walking into 1956.
04:21it is what's up brother there's john he's our base commander you scoot over i'll get another
04:30there's a chair right here the successes and the failures are all attached to him that's jay
04:37i lied because he gave me a losing number jay is the house committee chairman every post has a house
04:45committee and that committee makes all the major decisions for the post so jay manages or is the
04:51chair of that committee that committee should provide direction to john who's the commander
04:58there's tim tim's the quartermaster in a vfw post the quartermaster is responsible for all the
05:04finances and there you go chef there's danny he's our kitchen manager everybody's hungry out here
05:10oh one sec there's paula she's our bar manager of course the first bottle i pick up is empty yay
05:19and there's kim the other bartender every post has the vfw auxiliary which can be your spouse it can be
05:27somebody whose parents were in the military or somebody who has a connection to the military and
05:32wants to volunteer so often the bartenders the cooks are all members of auxiliary they don't get paid
05:40so it's interesting here we don't have the normal employee dynamic who's next who's next i'll start
05:46y'all guys a tab the bartenders are really engaged with the guests but i don't know if they're pouring
05:52or measuring any of the drinks that they're making right the bar is very run down meets a lot of
05:57tlc
05:58i don't even see a back bar i don't see any kind of display no merchandising at all look at
06:04that open
06:04kitchen chef normally i see a residential stove yeah and a residential refrigerator it looks like
06:10they actually might have some equipment back there so here's their menu pretty simple yep everything in
06:17baskets everything is ten dollars if everything's ten dollars john that means they're not doing food
06:21costs at all you know we can see it's dated i'm guessing that these bartenders are not highly
06:27training are these warm so you know rather than sitting here and spying on them and going in
06:34all of these people are there to support the base they're going to tell us what's going on yeah why
06:39don't the three of us walk in and let's just see what they all have to say and let's see

07:39decent equipment yeah the auxiliary fundraise we helped him buy a new stove that's what we do we
07:46fundraise and help our veterans with anything they need how does the base run does it run well
07:50politically i could use some tlc i mean there's a little drama every now and then you know i call
07:57it the ego do we have leadership here oh there's a little in-house arguing so if i don't correct

08:56it's a seven-member panel that we have we oversee all everyday operations of the post so does he run

09:01post the members run the post i understand that but there's moment-to-moment decisions that i can't
09:07ask members right on certain things yes so not completely not completely not everything is so
09:13what do you think would help you here uh i don't know some of the political stuff is an issue
09:19john represents the members and jay has to put the things together that they want and i feel like
09:24they've butt heads okay nobody agrees with anybody 100 on anything i've got to tell you
09:29you know every post that i've ever worked with has a succinct chain of command yeah right yes except
09:34for this one no except for this one okay so really so if i ask them who their boss is
09:40what are they
09:41going to say the commander and then the house committee so it's like the way it works by bylaws
09:48is i oversee the bfw the post the committees the operations the house committee oversees okay hold
09:57it you oversee operations correct yes sir who does the schedule um for the bark jay does so you supervise
10:06the schedule yes so you don't run ship so you supervise the schedule yes so you don't run
10:18this is my issue so how do you run something that you don't control the schedule of
10:25i mean you understand what i'm saying gentlemen there's no chain of command here and right now
10:30the leadership here to me is a blur you're military guys if there's anything you know leadership must be
10:35what yes clearly defined absolute except for here i gotta fix that yes sir all right guys yes being
10:44a soldier i accept our criticism we do need the help and any improvement that i or any one of
10:51us can
10:51make i'm all for it i'm pumped i may not show it but i'm happy so let's start with chain

11:35from scratch how's the bar the bartenders are a little inconsistent with their pouring some are
11:40being poured with poor spout some are not and so you think each one has their own recipes oh totally
11:45and then the bar itself is just in pretty bad shape yeah so we need to do some equipment back
11:50there
11:51yeah organization clean up standing in the kitchen yes and i got to get some structure in this place
11:55right absolutely thanks guys it's been kind of scary this year everybody's been talking about
12:02the post closing because we just can't get anybody in this bar anymore i mean john here gives us hope
12:19i've rescued several vfw posts now but this is the first time that the main problem seems to be a
12:26chain of command issue
12:27that's not really something you see at a military establishment so today i want the staff and the members
12:33to come in for a town hall of sorts because i'm concerned about this post sure physically i got a
12:39lot of work to do but i want to find out from our members and our house committee members what
12:44they
12:45think some of the issues are in this post so i can go to work hello hi how are you

12:52please great to be here thank you all for coming i've run huge operations i've run resorts and rescued
13:00hundreds of bars in my life ten times bigger than this place but nothing more important than this
13:07i love coming through for you guys i so respect the service and the sacrifices that you've given
13:13and what you guys do when a member stumbles we're there to catch him you with me guys when
13:18the community needs us we're there that's our purpose but we don't have the membership we used to have
13:24dewey yes sir and when i look around this building i see why let's just be frank for a second
13:30because
13:30i think people need to know what's up how much money do we have in the bank tim we're setting
13:34about
13:34probably sixty thousand dollars all and how much does it cost us a month to run the post we're averaging
13:40losing sixty five hundred dollars a month so at this pace if we don't change this we're gone in 10
13:48months
13:49you know we're wasting money here we're wasting money there and we can do better we need some
13:54powerful positive energy here we really do so we've got a lot of work to do here here's what my
13:59goal is we have to upgrade our cocktail program right i'd like a vet to be able to come in
14:03with
14:04his or her spouse and enjoy themselves in the kitchen i know we got a great cuban sandwich but
14:08our menu can be more cost driven when i see everything is ten dollars it tells me right away
14:12we didn't cost it out i want to make sure that we're making money when we're in the kitchen and
14:16then
14:16lastly we got to have a system in place of volunteering is organized you agree who wants to tell me
14:22who's been disappointed by this post lately and guys this is where we learn this is where we grow
14:28there's no personal feelings here right please tell me where we can do better okay um first of all
14:35and no offense to you older members you gotta not run off the young guys without the young veterans the
14:44vfw will die you know i call it a club mentality sometimes the older members they own that barstool yeah
14:50oh yeah that's his freaking stool you better not come in this post sit in that freaking stool
14:58but that is about as unhospitable as we can be isn't it amen that also isn't the way we treat

15:19talking about nobody says what any needs are we don't have good communication between john the

15:31would be great so there's a little cloudy areas if you will in leadership and that type of thing

15:48so you have how many bosses seven seven okay i've been in the business world for 40 years i've
15:54consulted to the largest corporations in the world even in that world nobody has seven bosses
15:59so what happens if one boss says one thing and another boss says another what do you do
16:04it's a problem sir it's a problem problem yes okay if this base closed tomorrow because it failed
16:11who is held accountable the commander where is our house committee any committee members here
16:21if the commander is accountable for this post why does the committee and its chairman strip that
16:28commander of his authority to do his job i don't think they do he's on the committee i disagree he
16:35does the schedule but he runs the place how do you do a schedule if you don't run it and

16:42it if you don't do the schedule why is our committee chairman involved in moment to moment and daily
16:48operations so i'm going to be straight i'm going to lay it on you john where's jay i'm going to

17:49gotcha we're getting somewhere now so your job when you're on this base is to support the commander's
17:55choices and decisions okay a single point of accountability you understand the chain of command
18:02you understand how succinct leadership needs to be to be successful i'm not beating you up i love you
18:09buddy i'm just trying to beat up the structure of the post because we're kicking ourselves in the
18:13butt guys you with me yes so as a committee would you like to see your commander have the
18:20authority and accountability to deliver yes there we go okay okay yeah so now the committee can give
18:29him priorities your job is to execute the way i was taught when i took over this is these are
18:34my
18:34duties and that's what i've always thought if i'm wrong i'll be the first one that i'm wrong and i'll
18:39step back and do it next to be done we all have the same vision to put this post on
18:44the course of
18:45success and make it a model post for the whole country that's the good news here's the bad news

19:50okay so lisa how long have you been bartending 25 years 25 years yeah 38 39 years okay collectively
19:57we've got probably over 90 years of bartending experience between the three of you which is
20:02really incredible that being said there were a lot of mistakes that we made last night that we
20:07shouldn't be making when we've got this much experience under our belts we want to fix those
20:11mistakes today and in order to do that we need to do some further evaluation we can do it okay
20:18so i
20:18want you to make a cosmo for me okay um 500 steps over here to get the glass is this

20:25keep your glass work yeah all right so you're chilling your glass i need a little splash of lime juice

20:56pretty good all right let's taste it oh my god we'll go back there so i mean we've got two
21:08different glasses also you can see that they're pretty different colors one of the reasons for that
21:13is kim's has vodka in it um and that's just why it's really important to have standardized recipes
21:21it's very important to be knowing what i'm doing behind the bar for one and knowing that the key
21:25ingredient in a cosmo is vodka which i totally admitted i think consistency is super important
21:31we still have a lot of work to do so we're going to do some more training before stress test
21:35tonight
21:39so what john and i wanted to do was to take something that's still classic you guys have wings
21:44of three different sauces on the menu what i want to do is make you guys have a wing that
21:47can make you
21:48guys money so today i'm going to make herb parmesan garlic wings so we're going to drop our wings and
21:54then
21:54we're going to go with our sauce a creamy herb parmesan and garlic sauce we're going to keep people
21:59talking this is going to be one of those things you don't see very often but it's still not too
22:03outside
22:03the box so people aren't going to be scared of it nice hot wings our wing sauce just make sure
22:08they're evenly coated tiny bit of black pepper pinch of salt our dried tarragon basil and parsley
22:14fresh parmesan serve a little side of ranch and there we have it this is the herb parmesan and garlic
22:20wings try those so tonight's stress test so we have a lot of prep to do we have a lot
22:26of getting ready

28:29make this place look modern to attract new members but we can't alienate the old members so we're not
28:34going to wrap the bar in neon of course right the older members won't like that but yet the bar

28:39have some contemporary connect development because i want your rage there yep as well as my age yeah
28:44so now that i know you can handle the basics we're going to learn some more advanced cocktails today
28:49okay yes okay so we want to come up with a couple dishes that i think and john thinks that
28:54are really
28:54going to wow and really bring people in can we add some color lighten up that entryway maybe create a
29:01trim or something around the building itself to make it look more dare i say hospitable so we're going to
29:07start off with a raspberry lemon drop so when you celebrate you think of let's grab a steak dinner
29:14got a nice eight ounce sirloin here then how many stations did we have behind the bar they have two
29:20so can we build on that yeah i think we can you know we'll shift some equipment around back there
29:25make sure it's as efficient as possible for them raspberry syrup our twisted alchemy lemon juice two ounces
29:30of vodka shake this with ice and strain it into a coop glass and this is a three quarter inch
29:37steak so
29:38it's going to cook pretty quick drop we're going to garnish this with a fresh raspberry so that is our
29:43raspberry lemon drop and we let this rest broccoli and the baked potato already oven nice and hot pepper
29:54sour cream got it baked and fresh chives we have no back bar no displays no merchandising at all
30:02look at that temp beautiful beautiful medium rare i like the potato with the flavors and everything
30:10perfectly the way i like it and everybody out there will eat this every day oh yeah most stuff then

30:21you would have your wedding there it's a very tall order yep you're gonna do one ounce so four count

30:36center we'd have a bar with merchandising we'd have an appealing front and this post would have a chance

30:51i'm not worried about the physical post today i'm going to fix that i'm worried about the leadership
30:56team i must create a successful structure of leadership to have any chance of saving the post
31:05and we need to address that today so i want to talk about procedures and policies today when you
31:12and i met jeannie we had a nice really meaningful conversation where you shared with me how leadership
31:18was a little cloudy the post is bigger than you to you isn't it oh yeah there are generations of
31:24people coming in you know helping our community it's a place where a veteran can come in and feel safe
31:31and wanted and they feel the love it's huge we got to fight for this yes we do so with
31:38the cocktail
31:38program in place you're going to sell less beer but remember every cocktail we sell is more profit
31:43we drop another two three bucks in the bank you got to make sure your people know that push those
31:48cocktails sell those cocktails right that's what the profit is the food menu we put together is more
31:53profitable we're going to make more money from the recipes we did so the policies are in place jay
31:59right that you can focus now on a membership right and let your team now step up and do what
32:05they do
32:05so well supporting the veterans bingo guys we only have 60 grand in the bank we're losing 6 500 a
