00:00Welcome, everyone, to Unified Consulting Solutions, or UCS.
00:04Our entire philosophy is about simplifying complexity to amplify performance.
00:09And today, we are going to tackle one of the biggest challenges in the construction world,
00:13how to deal with unpredictable projects.
00:16We're going to dive deep into something called phase planning,
00:19a really powerful technique from lean construction
00:21that can transform project chaos into predictable success.
00:26It's a key part of the last planner system,
00:28which is all about empowering the people who actually do the work to plan the work.
00:32So let's see how this can totally revolutionize your projects.
00:36All right, here's how we're going to break it all down today.
00:39First, we'll look at why the old-school ways of planning just don't work anymore.
00:43Then we'll introduce phase planning and its four key steps.
00:47We'll make it real with a simple case study,
00:50explore the benefits, especially in the Indian context,
00:52and then we'll wrap it all up.
00:54Our goal here is pretty simple, really.
00:57By the end of this, you'll have a solid grasp on how to take your projects from,
01:01you know, that chaotic, unpredictable state to a smooth, efficient, and reliable flow.
01:07Sound good?
01:08Okay, let's get started.
01:10So, first things first.
01:12Why do we even need a new approach?
01:14Well, to put it bluntly,
01:15it's because the traditional way of planning projects is fundamentally broken.
01:18I mean, just look at this number.
01:2290%.
01:22A staggering 90% of large projects go over budget.
01:27And listen, this isn't just a string of bad luck.
01:29No, it is the direct result of a flawed planning process
01:33that creates this terrible domino effect
01:35of delays, rework, and just plain bad coordination.
01:39The root of the problem?
01:41It's something called push planning.
01:43Just imagine a planner sitting in an office,
01:45creating a master schedule,
01:46and then just pushing tasks out to the site.
01:49So, the drywall team shows up on Tuesdays
01:51simply because the calendar says so, right?
01:54But what if the electrical work isn't even finished?
01:56That's push planning in a nutshell.
01:58And it's a recipe for chaos.
02:00Now, the alternative,
02:02that's pull planning.
02:03And it's a complete mindset shift.
02:05Work is only pulled to the next stage
02:07when that stage is actually ready for it.
02:10And the plan itself, it's built by the people on the ground.
02:13So, what's the solution?
02:16Where do we go from here?
02:17Well, it's a huge shift in how we think about scheduling,
02:21and it's called phase planning.
02:22This is where we stop talking about theory,
02:25and we start getting into a really practical,
02:27collaborative system.
02:29The real engine driving phase planning
02:31is this powerful idea of pull planning.
02:33Think about it.
02:34Instead of starting at day one
02:36and basically guessing our way to the end,
02:37we flip the whole thing on its head.
02:40We start at the finish line,
02:41at a key milestone,
02:43and we work backward.
02:44It turns into a real conversation,
02:46where the plumber can say directly to the electrician,
02:49hey, for me to even start my work,
02:51I absolutely need you to be completely finished
02:53with X, Y, and Z.
02:54Now, that is where the magic happens.
02:57You know, this one simple change in perspective
02:59is just incredibly powerful.
03:01The whole conversation changes.
03:03We stop asking,
03:04okay, what can we do next?
03:05And we start asking,
03:07what must be complete right before our big milestone?
03:10This makes sure that every single piece of work
03:12directly enables the next critical step.
03:15And that's how you create a smooth,
03:17logical, and most importantly,
03:19a reliable flow of work.
03:21Okay, so this all sounds great in theory, right?
03:24But how do you actually do it?
03:27Well, let's break down a real phase planning session
03:30into four straightforward steps.
03:31Step one, define the finish line.
03:35I mean, what does done really look like for this phase?
03:38Be specific.
03:39Step two, everyone does their homework.
03:42Each trade comes to the meeting
03:43already knowing their tasks, their durations,
03:45and any problems they see coming.
03:47Then comes the fun part.
03:49Step three, you build the plan together.
03:52This is where you see those big walls
03:53covered in colorful sticky notes
03:55as everyone works backward from the milestone.
03:57And finally, step four, you validate it.
04:00You don't just accept the plan.
04:01You run a forward pass to make sure the logic is solid
04:03and the timeline actually works.
04:05Okay, theory is one thing,
04:07but let's make this absolutely real.
04:09We're gonna walk through these four steps
04:10with a simple, everyday construction scenario
04:12so you can see exactly how it works.
04:15So picture this.
04:16We're on a project,
04:17working on the interior finishing
04:19of a commercial building.
04:20Our big milestone for this phase?
04:22It's simple.
04:23Get the area ready for the official drywall inspection.
04:26We've got four weeks to do it,
04:27and our key players are the framing,
04:30electrical, plumbing, and HVAC teams.
04:32So let's build this plan backward.
04:35We start at the end in week four
04:37with our milestone, the drywall inspection.
04:39Now to pass that inspection,
04:40what has to happen just before?
04:42The drywall prep.
04:43And who does that?
04:44The framing team.
04:45But they'll tell you,
04:46hey, we can't do our prep work
04:47until two things are done,
04:48framing adjustments and the plumbing rough-in.
04:50So that pulls us all the way back to week three.
04:53Okay, and what needs to be done
04:54before plumbing can start?
04:55The electrical rough-in.
04:56That's week two.
04:57And before that?
04:58The very first domino that needs to fall
04:59is the HVAC rough-in, back in week one.
05:02See what just happened?
05:03We've just built a perfectly logical,
05:05unbreakable chain of work.
05:07And this is the incredible result of that process.
05:10On the left, that's the old way,
05:12the push schedule.
05:13It's just a recipe for disaster, isn't it?
05:15The electrician shows up
05:16while the HVAC team is still in the way.
05:19It's pure chaos.
05:20But on the right, with the lean pull schedule,
05:23that's a whole different story.
05:24It's not just a to-do list.
05:26It's a series of promises made between the teams.
05:28And because they built it together, they own it.
05:31The outcome?
05:31A predictable four-week timeline,
05:33not a four-week prayer.
05:35Okay, so we see how it works,
05:37but what are the real, tangible results
05:39of this shift in thinking?
05:41What does it actually deliver on the ground?
05:43And let's bring this home.
05:45What does this mean for the unique
05:47and rapidly growing Indian construction landscape?
05:50Well, the numbers here,
05:52they really speak for themselves.
05:54When teams focus on making sure a job
05:56is truly ready before anyone starts,
05:58the quality just skyrockets.
06:01Projects that use phase planning
06:02see a 40 to 60% drop in costly defects.
06:06Just think about that.
06:07That's a massive saving in time and money
06:09and honestly, in pure frustration.
06:11Now, let's talk specifically about the Indian context.
06:15It has its own unique set of challenges
06:17and frankly, massive opportunities.
06:20Look, adoption is still in its early days
06:22and we all know supply chains can be unpredictable,
06:25but there is a huge push for change
06:27happening right now.
06:29You have government bodies
06:30mandating these kinds of lean practices
06:31for major infrastructure projects.
06:33You have new tools
06:34helping to break down language barriers on site.
06:37The potential here is just enormous.
06:39All right, let's bring it all together
06:42and quickly recap the most important takeaways
06:44from our look at phase planning.
06:46If you remember nothing else from today,
06:49make it these four principles.
06:50Number one, work backward.
06:52Always, always start with the end in mind.
06:55Number two, collaborate.
06:57Get the people who actually do the work
06:59involved in planning the work.
07:01Three, create a reliable flow.
07:03You need to become obsessed with smooth handoffs
07:05to get rid of all that waiting and waste.
07:07And finally, number four, resolve constraints.
07:10Be a problem hunter.
07:11Find and fix issues before they can stop the work.
07:15So, we've covered a lot of ground today.
07:18We've seen how this one simple shift
07:19from pushing work to pulling it
07:21can make an incredible difference.
07:23It's really about moving from chaos
07:25to predictable success.
07:27And now, you have a solid foundation
07:29to start applying this in your own work.
07:32And that's what we're all about here
07:33at Unified Consulting Solutions.
