00:00This is me collecting money from a vending machine, and again, and again, all to answer one question.
00:05How much money can you actually make with a vending machine?
00:08So I'm doing it. I've got two weeks to see how much money I can make, starting now.
00:13So here's the plan. Step one, get the machines. Step two, make them pop.
00:18Step three, find a location. Step four, load them up. Step five, collect the cash.
00:23I want to make as much as possible, so I bought three to figure out which one makes the most.
00:32Hi, man. By the way, I'm Cody. Good to meet you. Larry. Nice to meet you, too.
00:35How do you decide what to put in it? Best sellers would probably be like peanut M&Ms. I mean, Doritos.
00:39What sells terribly? Raisinets. That tracks. Those are gross.
00:43Who's eating a raisinet? So how much did these cost me?
00:46$2,200, $2,200, and finally, wild card, $850.
00:52So I'm all in for about $5,250. Let's hope we make some money.
00:57The two most important things, if you want to make money with a vending machine, are one, location.
01:01You need a lot of foot traffic. Two, product. What you put in here.
01:06Right product, right place. Strategy one, we are going to have a healthy vending machine.
01:11Now, this is not that normal, but we're going to fill this bad boy up with actually really expensive product,
01:15kind of premium stuff for like the fitness bros and people who are in the gym and want to have really healthy stuff,
01:21maybe a bunch of cool energy drinks from my buddies.
01:24Strategy two, we're going to go standard. This is an unhealthy vending machine.
01:28We're going to put in here everything that we know normal vending machines have and see if we make more money with that.
01:32And then we got kids toys, which I don't think we have to explain because this thing is like Vegas for small toddlers.
01:39And I think they're going to be into it.
01:40This one looks great. No need to do anything. Kids are going to be super attracted.
01:44This one, boring, dull, ugly. We're not going to make any money.
01:47So I got to do something to make it pop.
01:49I'm thinking murals, motivational quotes, and a lot of color.
01:53But hold on a second. First, we got to change.
01:56Like my onesie? Okay.
01:58I'm going to paint these bad boys, but I'm not very good at painting.
02:00So I called my friend Bridget, artist, muralist, and we are going to take these things and make them pop.
02:05Let's talk about this one first.
02:07I'm thinking like jujitsu gym, dudes, sweaty, some kind of cool slogan.

02:14Second one, I'm thinking healthy gym, something kind of funny, little quote on it.

02:33I got to go buy the product to actually fill this bad boy.
02:36So I need to go buy some product.
02:37But before I can buy product to put in the vending machines,
02:39I got to figure out how much I can pay for each individual item or each unit,
02:43which is called unit economics.
02:45What do I want to do?
02:45I want to be able to buy things for less and sell them for more in order to have a profit margin,
02:50aka money in my pocket at the end of the day.
02:52I know that on average, the industry in vending machines,
02:55they have a 15 to 30% profit margin, net profit margin,
02:58which means at the end of the day, if they make $100 in total revenue,
03:02they only take home 15 to 30 bucks per hundred bucks made.
03:05So in order to hit this, I got to at least have a 50% gross margin
03:10or how much I make on every single product that I sell
03:13because there are these other costs associated.
03:15We'll get more to those later.
03:16What am I going to do?
03:17Well, in my healthy vending machine, I think I can charge a little bit more per unit.
03:21So my price per unit is going to be $2 plus,
03:25which means that my cost can be a dollar or below in order for me to make a dollar.
03:30Now, my unhealthy vending machine,
03:32I don't think I'm going to be able to sell things for as much in there.
03:34So I think each unit, I might be able to get like $1.50 for them,
03:37maybe a little bit more, which means that I can only spend 75 cents on them,
03:41which means if I do that, I'm going to have 75 cents that I get to take home instead.
03:47Now, I have to charge 2x the price that I pay in order for me to have a profit margin
03:53that I think makes me industry average.

06:39We're putting high-quality, premium, healthy stuff in here.
06:41The way that we figured out pricing, though,
06:43is we just made everything 30% more expensive.
06:46We're like, we need to have 30% margin in order for us to make some real profit here.
06:49We got New Tonic, which sells for $33.
06:52We're selling it for $50.
06:53We've got Quest Protein Chips.
06:55Those retail at $2.47 each.
06:57We're selling them for $5.
06:58Legendary Pop-Tarts, $2.50 for $5.
07:00We're going to check these.
07:01We're going to let these sit for a few days.
07:02We're going to see how many sell, and if nobody's buying them because they're too expensive,
07:05we're going to sub them out.
07:07We also only bought about one-third of the inventory,
07:10because we were like, we don't want to have to buy the whole amount
07:12and have all this excess inventory.
07:13I've tried to find products that were hard to get.
07:16You can't just easily order them on Amazon.
07:18You have to go to their website.
07:19So maybe the idea is that some of these products are unique,
07:23and they're going to be like, I want to try that.

08:39So the most expensive thing we have in here is three bucks.
08:41That's jerky, feastables, pocky sticks.
08:44Our cheapest thing in here is a buck.
08:46So we have like Teddy Graham crackers.
08:47The idea is this is a volume game.
08:50If we're having four to five classes a day, 30 kids or 30 people on the mats, then another
08:5530 people watching.
08:57We're talking about hundreds of people coming into this place every day and sitting and hanging
09:01out, watching their kids for an hour.
09:03That's perfect.
09:04The idea is we can make up for the amount of cash that we need to make by having a lot
09:08of people buy.

15:05make it not hard, but reasonable.

15:09and check if we're actually making any money here.

15:15But they're winning a bit too much for my liking still,
15:18so it is time to be the bad guy.

15:25This is a way to determine
15:27how much money you're going to make.
15:29Ah, okay, we got it.
15:30So, to lower the winning percentage,
15:32you have to change it
15:33so the claw is appropriate
15:34for the size of animals that you have.
15:36Right now, it's on 60.
15:38It goes all the way to 100,
15:40100 being the hardest,
15:41or 99 being the hardest,
15:4260 being kind of right in the middle,
15:44and then all the way down to the easiest.
15:45You get one every single time.
15:47And you change the claw
15:48so that you make sure you understand
15:49what your profit percentage could be.
15:51All right, this is more like it.
15:53Okay, I'm going to leave the plush bus now
15:55to do its thing.

15:57and have made not enough cash.

16:01I've convinced the owner of the gym
16:02to send an email to the members
16:03to let them know about the vending machine
16:05and what's in it.

16:10The thing to understand about this audience
16:11is they are all about exclusivity and scarcity.
16:13So I think we might sell more
16:15if we make it clear these are cool products
16:16and this is the only place in Austin to buy them.

16:40It's just to let us know that something is there.
16:42So when we have a desire,
16:43the first thing we think about
16:44is the thing that we just saw,
16:46recency bias.
16:47I've also decided to drop the price slightly
16:49to try and push those interested
16:50over the edge into buying.

18:03So we'll see if we can set ourselves up for success there.

18:08I've got a similar game plan to the collective.
18:10It's important to remember,
18:11this stuff isn't going on my social media,
18:13and I'm not doing anything you guys couldn't.
18:15I want to make it as clear as possible
18:16how much you can really make with these machines,
18:19and there's only so much you can do.
18:20So we're coming to our vending machine at the jujitsu gym
18:22because the unhealthy snacks, they're not selling very well.
18:26We're going to replace with healthy snacks
18:28and see if that helps us.
18:29Also, better for everybody.

19:25I'm obsessed with these things,

19:33that we've been waiting for answered.

19:45The average vending machine makes $75 to $300 in a month.
19:52So that's the bar we have to beat.
19:54Okay, moment of truth.
19:56Did my shenanigans increase sales at all?
19:59Do we have one of the best performing vending machines around?
20:01How many of these do you need to make 100K a year?
20:03That's what we're going to figure out right now.
20:05Machine one, the jujitsu gym.
20:07Where the guys are tough, but is the business tougher?

20:11So it looks like we made $87 in two weeks.
20:16Let's extrapolate that out to the month.
20:18That means $174.
20:21So with my 30% margin, I'm making $52 a month profit.
20:26A couple ways to think about this.
20:28I need 47 machines to make 100K a year.
20:32That's not nothing.
20:33That's a lot of machines.
20:34But the way too to think about it is, I think one machine takes you about two hours a month
20:39to manage.
20:39So I make $26 an hour salary or $54,080 a year based on my hourly salary or rate, which
20:49is actually like a really cool way to think about it.
20:51Okay, machine two, the fancy gym with the people who are hot.
20:55Although I wouldn't notice because I'm a saint, obviously.
20:59So it shakes out at $313 we made in two weeks.
21:03So that's $626 a month.
21:06So with my 30% margin, I'm making $187.80 a month in profit.
21:11A couple ways to think about this.
21:12Way one, I need 13 machines to make 100K a year.
21:16That's not that many.
21:17That's actually kind of cool.
21:18Way two, one machine takes you two hours a month, remember?
21:21So I make $93.90 an hour or a salary, if I was to extrapolate that out to $195,000 a
21:30year, which is cool.
21:32Machine three, our wild card.
21:34I'm so curious on this one.
21:35This is the plush bus.
21:36We made $295 in the first two weeks, 590 bucks a month then.
21:42So with my 30% margins, I'm making $177 a month profit.
21:46There are two ways to think about it.
21:48I need 14 machines still to make 100K a year.
21:52And then way two, since it takes me two hours a month to manage, I make about $88 an hour
21:57or a salary, if I'm getting crazy with my extrapolations, of $183,000 a year.
22:04So total, $695 in two weeks, which is actually kind of crazy because that is $1,391 a month
22:12with three machines, which means I earn $16,680 per year with these things.
22:19If I replicate even just this amount with these three, I need about 16 of these to make
22:23$100,000 a year.
22:25And that would have me working like 32 hours a month if we're kind of being loosey-goosey
22:30here.
22:30You could just call me Tim Ferriss with my four-hour work week.
22:33Okay, our upfront costs were about $6,000.
22:36It's going to take us five months for us to make that back.
22:39By the end of the year, though, we think we could recoup our investment and we're profitable
22:44starting month one or two, which is pretty sweet.
22:48But I am actually really thrilled about our little money-making robots.
22:52However, we're not lazy pieces of shit here.
22:55So I think we should build a real business off of this.
22:58We're officially at a place where we could consider making six figures a year off of vending
23:03machines and certainly where we could be making mid-five figures a year off of it.
23:08But the point of this video isn't for us to be lazy, passive-income entrepreneurs.
23:12The point of this video is that we took a boring business, we made it a little bit more
23:16beautiful, and because of that, we get rewarded with more cash than the average vending machine.
23:21How much more cash?
23:23Well, we're making somewhere between two to five times the best-performing vending machines
23:28out there.
