00:04but value just isn't getting to your customer any faster. That right there is a problem of flow.
00:11And today we're going to break down one of the most powerful tools ever created to see it and
00:15to fix it. Value stream mapping. Welcome to Unified Consulting Solutions, where we simplify complexity

00:27I mean, that's a powerful statement from a CIO at a major financial institution.
00:31But notice what they're saying. It's not just about the numbers. They're talking about efficiency,
00:36sure, but also visibility and a team that feels more connected to the customer.
00:40That's the real win right there. So the why is pretty clear, right? But what about the how?
00:47How do you actually get from what feels like a tangled, messy process to that kind of amazing
00:52clarity and performance? Well, that is exactly what we are going to map out for you today,
00:58step by step. Here's our game plan. We're going to start with the basics. Then we'll dive into
01:03getting your team ready, mapping out where you are today, designing a much, much better future. And
01:08then the most important part, creating a solid action plan to make it all happen. And here's our
01:14promise to you. By the time we're done here, you won't just know what a value stream map is.
01:19You'll understand the thinking behind it, how to build one and how to create an action plan that
01:24you can actually put to work. Sound good? Let's dive in. So first up, why should you even bother
01:31with this? Because value stream mapping isn't just another chart to hang on the wall. It's a total
01:36mindset shift. It's about moving from thinking in separate, isolated projects to seeing the entire
01:41continuous flow of value all the way to your customer. You know, at its heart, VSM is really a tool
01:46for one thing, seeing. It helps you visualize all the invisible work. You know, the frustrating delays,
01:53the endless back and forth, all the things that happen between a great idea and a happy customer.
01:58And let's be real. The need to see clearly has never been more urgent. Just look at the top
02:03business challenges today. Inefficient processes, trouble getting good data, and teams stuck in their
02:09own silos. Value stream mapping is practically purpose-built to tackle these exact problems
02:14head-on. Now, I know what you might be thinking. Isn't this just a fancy process map? And the answer
02:20is a big, fat no. See, a process map shows you the steps, but a value stream map? It shows you the time
02:27between the steps. It puts a number on the delays and the waste, showing you the problems a simple
02:32flowchart could never see. That's its superpower. Okay, so we know why we need it. Now let's get
02:38practical. This section is all about preparation. And trust me on this, getting this foundation right
02:43is the difference between making a pretty picture and making a real transformation.
02:48So here's the whole journey laid out. Notice we start small with just one product family.
02:54And step two, it is absolutely crucial. You have to get leadership on board and build a team with
02:59people from every department involved. Trying to do this from just one silo is the number one reason
03:04these things fail. All right, time for our first big activity, mapping your current state. The goal
03:11here is simple, but it's also really profound. We want to make all that invisible work, the delays,
03:16the waiting, the handoffs, completely visible for everyone to see. And let me be really clear about
03:22this. You cannot do this from a conference room. The first thing you do is a Jemba walk. It's a
03:27Japanese term that basically means go to the real place. You have to physically walk the path the
03:32work takes and see it with your own two eyes. And as you're walking, you're not just looking around,
03:38you're a detective hunting for clues, specifically data. You're looking for hard numbers like cycle
03:44time, how long it takes to switch from one task to another, uptime. This isn't about what people think
03:50is happening. It's about capturing what's really happening. And this, this is what you get. A
03:56finished current state map. You can see the process steps along the bottom, but look closer. See those
04:01triangles? That's inventory, just sitting there, waiting. That's delay. And for the first time,
04:06your whole team can look at this one picture and have a shared understanding of how work actually
04:11gets done. Okay, so you've mapped out your reality, warts and all. Now for the really exciting part,
04:18designing where you want to go. This is where we stop just analyzing and start creating a vision
04:24for a leaner, faster, better process. And that whole design process starts with one crucial number,
04:32talk time. Talk is actually German for a conductor's baton. It's the rhythm, the beat set by your
04:38customer's demand. It's a simple calculation that tells you the exact pace you need to work at.
04:43It literally becomes the heartbeat of your operation. The goal here is a total makeover.
04:49On your current map, you see big piles of inventory and long lead times. On the future map,
04:54we want to see those piles shrink. We want to combine steps and we want to create this beautiful,
04:59streamlined, continuous flow. It's all about designing a system with less waiting and a whole
05:05lot more doing. So to get there, your team has to ask some tough questions. Like, can we just get
05:11rid of this step entirely? Can we combine these two activities? And this one's huge. Where can we
05:16stop pushing work to the next station, whether they're ready or not? Instead, we want to create
05:21a pull system. Think of a supermarket shelf. They only restock it when you buy something. That's a
05:27pull system. It prevents massive traffic jams in your workflow. A beautiful future state map is, well,
05:33it's just a nice drawing if it just stays on the wall. So let's talk about maybe the most critical
05:39step of all. Creating the action plan that turns that vision into a reality. Just look at this
05:45diagram for a second. The action plan isn't just a step. It's the engine that drives this entire
05:50cycle. It's the bridge that gets you from where you are today to where you want to be. Without it,
05:55you're stuck. With it, you're on a path of constant improvement. And building that plan is a structured
06:00process. You brainstorm specific ideas, often in quick, focused workshops called Kaizen events.
06:06Then you prioritize them. You give every single action item a clear owner. You set a deadline and
06:12you figure out exactly how you'll measure success. Accountability is everything here.
06:17And that accountability has to start at the very top. This is not something that can be delegated.
06:22The legendary book, Learning to See, puts it perfectly. Value stream improvement is management's
06:27job, period. Leadership has to own it, clear the path, and give the teams what they need to win.
