00:00About 10 years ago I was visiting San Francisco and I was going to Square and Google and all these other tech companies
00:07and as I walked around their offices I noticed that they pretty much create an environment where all they do is work
00:13because everything else is taken care of for them.
00:15They have the clean and full for the laundry, they have the daycare, they have the canteens, they have the snack drawers,
00:21they have everything around them so that it takes care of all that extra stuff that you normally have to think about
00:26so that they could do the thing that creates the most value for the business.
00:30And when I brought that back home to my wife I was like, you know, we both work from home
00:35and we could probably use some support in our home to be able to like buy back time.
00:40Sure we had a cleaning person, sure we had somebody helping us with meal prep
00:43but to take all of that and consolidate it since we both had offices in our home
00:48I was like, wow, this could be a really cool idea.
00:51And I went down the rabbit hole and I found out that there's a role called the house manager
00:55that takes care of anything in your home that would otherwise be you or your partner
01:00so it frees up your time to do the thing in your business that makes you the most money
01:04and or have the time for yourself to recharge or spend it with the people you love the most
01:08like your kids and your family.
01:10So I want to walk through exactly how we found, hired, trained and have supported our life
01:15through our house manager to help you buy back your time.
01:18The first strategy is we want to talk about consolidating the roles to reduce complexity.
01:27See a lot of people, they might already have somebody that, you know, runs errands for them
01:31or somebody separate that comes to their house and cleans
01:34or somebody else that helps with meal prep and they feel like, oh, this is really efficient
01:39but the challenge is that you now have four or five people that you've got to coordinate.
01:43My philosophy is to consolidate.
01:45When we started doing this, you know, we actually asked our cleaning lady, Shannon,
01:50hey, could you stop by the grocery store once a week and get kind of the core stable of stuff
01:54and then eventually went from, you know, groceries to meal prep to, you know, even babysitting our kids
02:01since they were already in the home, why not ask them to support you at a higher level?
02:05You know, one day I was at my friend's house and he was complaining that his wife wasn't on board
02:10to have somebody kind of come in and be around more
02:13and I was like, well, what's the thing that you want off your plate?
02:15And he's like, well, honestly, it'd be nice if I didn't have to go wash my cars every week
02:19and put gas in them and, you know, do all the kind of the maintenance around that
02:23and I was like, well, you have a cleaning lady and he's like, yeah.
02:25And I said, well, why don't you ask them to support you?
02:27He's like, whoa, I never thought about that.
02:29It's like, at the end of the day, there's probably somebody in your life
02:33that you trust, that you already pay, that you could pay the same amount to do other stuff for you
02:40like run errands and go shopping and get groceries for you or support the meal prepper,
02:44whatever it is, to buy back your time so that you can do something that you love,
02:50take care of yourself and or invest in your business
02:52so that you can grow your business to have more resources.
02:55The second strategy is to have one person that's the true owner that creates proactive results.
03:01See, when you consolidate all these different roles into one person,
03:05then you can delegate the outcome of managing the stuff in your life.
03:10So for example, my executive assistant, they manage all the corporate stuff,
03:14all the emails and the legals and the financials
03:17for all my different companies that I'm involved in, my schedule, my time, my travel.
03:22And then everything that's on the house manager side is anything that's personal,
03:26which I call personal ink.
03:27They are the CEO of the cars and the assets and the real estate
03:32and the registrations and the insurance and all of the little things
03:36that when you add them all together can take 10 to 20, 30, 40 hours a week of extra time
03:42that you don't even realize.
03:43And when you have two busy entrepreneurs in a family,
03:47having somebody like that is indispensable.
03:50I can't even explain how valuable that would be to your life.
03:53And for me, the biggest tip I would give you is to have your house manager report
03:57to your executive assistant.
03:59The reason why is because they know your calendar, they know your schedule,
04:02they know where you're going to be.
04:03And if you want somebody that's in your home to be able to prep things,
04:07pack for things, go purchase stuff, run errands,
04:10they can work with that person that's around you to do that.
04:14So being in your office and having documents brought to you,
04:16sign them, brought to the law firm, having all your mail processed,
04:20and then checks being brought to your bank and moving parcels around
04:24and shipping gifts to people and all that stuff,
04:26having it coordinated through your executive assistant with your house manager
04:29is a game changer to buy back your time, to have the focus,
04:33to do the thing that only you can do.
04:35The third strategy that I want to share with you is how to find this person
04:39so you avoid hiring a dud.
04:41You know, most people when I share this, they're like,
04:43okay, how do I find this person?
04:44Where did you find yours?
04:45I don't understand.
04:46That sounds like such a crazy thing.
04:48That sounds, that's a big role to hire for.
04:51And my philosophy is very simple.
04:53If other people in their life manage their life,
04:57why can't they manage my stuff?
04:58Why can't they come in and coordinate and organize and clean and purchase
05:02and schedule stuff in my life?
05:04They're doing it for themselves.
05:06So my whole philosophy has always been what I call the test-first hiring method.
05:10It really comes down to three parts.
05:11Number one, I want to use a video submission on the application
05:15to quickly vet and see if somebody can follow instructions.
05:19It's very simple.
05:20Okay, number two is I'm going to use a profile assessment.
05:23One of my favorites is called the Colby A.
05:26And it tells me if somebody has a high follow-through.
05:28Are they somebody that is a good researcher?
05:31People that essentially compliment me, the opposite of me.
05:34If I hire somebody that's going to help support me,
05:36I don't want to hire another me.
05:37I want to hire the opposite so they can take things off of my plate.
05:41The third thing we want to do is a test project.
05:43And when it comes to a house manager, my favorite is to actually simulate
05:47what I'm going to expect them to do.
05:48So I might ask them to deal with some mail, go make a purchase, babysit my kids.
05:55Whatever you're going to ask your house manager to do,
05:57you want to simulate that and just see how did they show up?
06:00What questions did they ask?
06:01Did you give them all the information?
06:03Did they read the play?
06:04Did you gel with their behavior, their attitude, their vibe?
06:08Because you're going to have them in your home.
06:09If they didn't connect with you and your partner and your kids,
06:12then that's not somebody you want to move forward.
06:15You want to find somebody that you feel at ease with in your space,
06:18but also can take things off your plate and make you feel comfortable.
06:21Number four is all about task and management.
06:25You want to avoid underperformance,
06:27meaning that what is the process you're going to use to manage them?
06:31So for me, I'm a big fan of weekly one-on-one.
06:34You know, some people make the mistake when they have somebody come
06:36and support them in their home to treat them like a friend
06:38and be very loosey-goosey with their expectations
06:41and, you know, always want to be polite and talk to them, et cetera.
06:44I mean, the way I look at it is they have work to do,
06:47they have outcomes to achieve, and I want to stay out of their way.
06:50I don't want to interrupt them and bug them.
06:52And when I do that, I use the one-on-one weekly meeting to get aligned,
06:57to get feedback on my direction, am I being clear,
07:00to understand if they're bottlenecked or they overwhelm,
07:03what's missing in our relationship.
07:05And then some tips is to use software to manage the communication,
07:09the project management, and the account in detail.
07:11So to manage all the passwords and codes
07:14that might come in all of our real estate and our lives,
07:17we use 1Password, which is a great software for sharing that stuff.
07:20We use Google Docs to manage the systems and the playbooks
07:23that they're creating on an ongoing process
07:26to manage the people and the things and the timeline for stuff.
07:29And then we use Trello,
07:30because Trello is an easy project management software
07:32to just know what are you working on this week,
07:34what's next week,
07:35what's in the queue to eventually discuss and scope out
07:38and give you the resources to complete some other bigger projects
07:41to really support the family.
07:43You know, I want you to consider this quote by Jim Rohn,
07:45that time is more valuable than money
07:48because you can get more money, but you can't get more time.
07:51So if you've been on the fence

07:58bring them in, train them, manage them
08:00to buy back that time to take your life to another level.
